How to turn more inquiries into booked work

A workflow review examines what happens between a customer's first inquiry and a confirmed appointment, estimate, or service visit. Its purpose is to identify missed handoffs and make follow-through more consistent.

What is revenue leakage?

Revenue leakage is potential business lost along the customer journey before work is booked. In an inquiry-driven business, it can happen when a call goes unanswered, a form submission sits unnoticed, a quote receives no follow-up, or nobody owns the next step. These gaps do not always require more advertising. They often require a clearer process for handling the demand already reaching the business.

Map the inquiry-to-booking journey

Start by listing each entry point: phone calls, website forms, email, referrals, and messages. For each one, document who receives the inquiry, how it is recorded, who responds, and what happens next. Follow a few real inquiries through the process. Look for steps that depend on memory, information copied between systems, and requests that change hands without a named owner.

Make follow-up timely and accountable

Assign an owner and a next action to every open inquiry. Establish a response target that your team can realistically meet, including a plan for after-hours requests. An acknowledgment can confirm receipt, but it should not imply that an appointment is booked or emergency service is dispatched. Follow-up should answer the customer's question and offer a clear path to the next step.

Measure outcomes, not just activity

Useful measures include time to first response, the share of inquiries successfully contacted, and the share that become booked work. Calculate inquiry-to-booking conversion by dividing booked outcomes by eligible inquiries in the same group and period. Define what counts as an eligible inquiry and a booking before comparing results. Separate spam and duplicate requests, and allow time for recent inquiries to reach an outcome.

Adapt the process to your business

A physical therapy practice may focus on scheduling a first visit. A roofing company may focus on booking an estimate. A dock and door business may need complete service details before dispatch.
